What is workflow?

What is workflow? A workflow is the defined sequence of stages a piece of work passes through from start to finish, each with an owner and a condition for moving on. A ticket goes from new to assigned to pending to solved; an invoice goes from drafted to approved to sent to paid.

How does workflow work?

  1. Name the stages in the words the team already uses, and keep the list short enough to remember.
  2. Give every stage an owner and an entry rule, so nothing sits between stages with nobody responsible.
  3. Decide what triggers each move and what evidence has to exist before it happens.
  4. Put the whole thing on one visible board, so anyone can see where each item currently sits.
  5. Measure how long items wait at each stage, because the bottleneck is rarely where people assume.

A worked example

A signage company mapped its path from enquiry to install: enquiry, site survey, quote sent, approved, artwork, production, install scheduled, installed, invoiced. Measuring the wait at each stage showed jobs sitting an average of nine days at artwork approval, waiting on customers. The assistant now sends a reminder on day two and calls on day four. The same board shows the owner which jobs are stuck and who is holding each one.

Where does workflow show up in your tools?

Boards in Asana, ClickUp, Trello, Notion and Airtable are where this usually becomes visible, one column per stage. Inside a single tool the stages already exist as ticket statuses in Zendesk, deal stages in HubSpot or order status in Shopify, and a rule can move items on when a condition is met.

Common mistakes

  • Designing the ideal path instead of mapping the real one, which produces a board nobody updates.
  • Creating fourteen stages, so items get parked in whichever column is nearest rather than accurate.
  • Never measuring how long each stage takes, which leaves the actual bottleneck invisible for years.

Why does workflow matter?

Work with no named stages has no visible delays: it is either finished or it is somewhere. Defining the steps makes the waiting measurable, and waiting is almost always where the time goes rather than the doing.
