## How do you decide what to delegate first?

Score every task on three things. You can do this on paper in one sitting.

## Which tasks should you keep?

Five categories stay with you, and delegating them costs more than it saves.

- **Pricing and discounting.** An assistant can build the quote from your template. The number is yours.
- **Hiring and firing.** An assistant can post the job, screen against your criteria and book the interviews. The decision is yours.
- **Legal and contractual sign-off.** An assistant can summarize the contract and flag the clauses. The signature is yours.
- **Key relationships.** Your top ten clients hear from you. An assistant handles scheduling and follow-through around that.
- **Direction.** Strategy, positioning and what you say no to. Nobody can do that for you, and you would not want them to.

Notice the shape: in four of the five, an assistant still does 80 percent of the work. The split is preparation versus decision, not delegate versus keep.

## How do you hand a task over so it sticks?

Write a one-page brief per task before the first hand-off. This is the whole template, and it takes about eight minutes to fill in.

Two rules make the briefs work. Record yourself doing the task once and let the assistant draft the steps from the recording, because their version is written for a beginner and yours would not be. And put the “when to ask me” line in every brief, or assistants either interrupt constantly or guess.

## What does the first 30 days look like?

Three tasks in week one, three more each week after, and stop adding whenever the daily report gets messy.

### What should I delegate to a virtual assistant first?
