## What are the 10 steps to hire a virtual assistant?

### 1. Write the work down before you write the role

Open your calendar and your sent folder from the last two weeks and list everything you did that repeats. Aim for 20 lines. Next to each, write how often it happens and how long it takes. You now have a role description built from reality instead of a job title copied off the internet. This list also becomes the brief, the test task and the first month’s KPIs, so the 40 minutes it takes pays back three times.

### 2. Decide the model, not just the headcount

Hours drive everything else. Under 10 hours a month, buy hourly or task-based help. Between 10 and 40 hours, an hour bundle with rollover works. At 80 hours a month you are into dedicated part time, where one named person learns your tools. At 160 hours you are full time, which is the cheapest per hour and the easiest to manage, because the assistant is scheduled rather than summoned. ### 6. Screen for the three things that actually predict success

Tools, communication and judgment, in that order of ease and reverse order of importance. Tools are checkable: ask which CRM, help desk and calendar they have run and for how long. Communication is checkable too: if the role includes phones, do a short live call rather than reading a written test. Judgment is the hard one. Ask them to describe a time the instructions ran out and what they did next. You are listening for someone who made a defensible call and wrote it down, not someone who waited or guessed.

### 7. Run one paid test task

Pick a real task from your list, pay for the time, and set a deadline. Good test tasks have a right answer you can check in five minutes and enough ambiguity to reveal judgment: triage 30 emails against a stated rule, build a call-back list from a messy spreadsheet, or draft three replies in your voice from two examples. Compare what they delivered, how they asked questions and whether they flagged the thing you deliberately left unclear.

### 8. Check who employs the assistant and who covers absence

This is the question that separates providers. Ask directly: is the assistant an employee of yours or a contractor? Who is their supervisor and what does that person do day to day? Who covers sickness, holidays and resignations, and how long does a replacement take? Managed providers should have crisp answers, including a named backup and a team lead. ### 9. Agree security, data and compliance before you grant access

## What should you ask every provider before you sign?

Use this checklist on every call. The answers should be specific and fast.

- Is the assistant employed by you, and can you confirm that in the contract?
- Who supervises them day to day, and what does that person review?
- Who is the named backup, and has that person been trained on my account?
- What happens if the assistant resigns, and how quickly is a replacement proposed?
- Which hours exactly will they work, expressed in my local time?
- What is your onboarding process in the first 72 hours?
- What do you send me at the end of each day, and can I see a sample?
- What access do you need, and how is it controlled and reviewed?
- Which compliance documents can you sign: BAA, DPA, NDA?
- What is the notice period, and are there setup fees?
- How is quality checked, and how often?
- Can I speak to a client with a similar scope?

## How do you measure the hire in the first 90 days?

Pick two or three numbers before day one, write them into the brief, and review them weekly with the team lead.

Month one will be slower than you expect and that is normal: roughly half the hours go into learning.
